Situation
A traditional services business with a team of around 30+ people had been running its back-office operations the same way for years. Attendance was tracked on registers. Payroll was computed on Excel at month end. Accounting had been attempted on Tally but was eventually abandoned, and the team defaulted to spreadsheets for day-to-day bookkeeping. HR had no system. Nothing was connected.
As the team grew, the cost of this approach became harder to ignore. Payroll took three to four days every cycle and still produced errors. Statutory compliance had no audit trail. Leadership had no reliable view of cash, costs, or headcount without asking someone to compile it manually.
Problem Statement
The issue was not effort. The issue was isolation. Every function operated independently, which meant data was re-entered multiple times, reconciliation consumed hours, and decisions were made on information that was always a few days behind.
Key friction points:
- Payroll required manual cross-referencing of attendance registers, leave records, and salary sheets every month
- Accounting was not current; month-end close was a lengthy manual exercise
- No single employee record system; onboarding, exits, and leave were managed informally
- Statutory compliance including PF, ESI, and TDS had no tracking mechanism
- Leadership reporting was assembled manually, not available on demand
What We Did
We mapped every existing process before configuring anything, to understand how the business actually operated rather than impose a generic setup.
- Zoho People was the starting point. Employee records were centralised. Attendance policies, shift structures, and leave types were configured to match existing practice. Approval workflows for leave and expenses were set up.
- Zoho Payroll was connected directly to Zoho People so that attendance and approved leaves fed into payroll automatically. Salary structures were built with all statutory components including PF, ESI, professional tax, and TDS. Payslip generation and compliance schedules were configured end to end.
- Zoho Books replaced the fragmented accounting setup. Chart of accounts, invoicing, vendor management, expense categories, and bank reconciliation were configured. Payroll journal entries were set to post automatically from Zoho Payroll, removing the need for double entry across systems.
- Zoho Analytics connected all three modules, giving leadership a single live view of headcount, department-wise payroll costs, P&L, outstanding receivables, and cash position without any manual compilation.
Each team using the system was trained on process logic, not just software operation.
Outcome
- Payroll cycle reduced from three to four days to a few hours, with no manual calculation
- Accounting current on an ongoing basis; month-end close no longer a manual exercise
- Full compliance audit trail for PF, ESI, and TDS for the first time
- Leadership visibility into financials and HR data available on demand, not on request
- Zero data re-entry across HR, payroll, and accounting
Moving from manual processes to connected systems is not primarily a technology decision. It is a process design decision. The same tools configured without a clear understanding of how a business actually operates will produce adoption failure, not operational improvement.
